Why slide search fails with keyword indexes

You remember the shape of the slide — the churn cohort waterfall you built for a telecom client's retention project, the one that showed exactly where customers were dropping off in their first ninety days. You type "churn waterfall retention" into the search bar. Nothing useful comes back. So you ask around, get pointed at the wrong folder twice, and end up opening decks one by one until you recognize it.

Slides are the operating layer of consulting work. A chart, a framework, a well-built matrix carries a client through a hypothesis and lands an insight in a way a paragraph of text rarely does. Consultants will spend hours getting a single slide right precisely because it has to do that work on its own, in a room, without anyone there to explain it. That is why slides end up as the primary deliverable on so many engagements — the thing the client actually keeps. There is real value sitting in years of these. Search, as most firms have it today, cannot get to any of it. Three problems stand in the way.

1. Slides communicate visually, not in text

Existing search tools index text, filenames, and metadata. They have no way to read how a slide actually makes its point. A funnel icon next to a number is a pipeline stage. A shield icon next to a paragraph is a compliance control. A staircase diagram with four steps is a maturity roadmap. None of that is text — it's layout, iconography, and chart structure doing the communicating, and a text-first index simply doesn't see it. If the insight lives in the visual rather than the caption underneath it, the slide is invisible to search no matter how good the query is.

2. Meaning comes from context

Read a slide without the project behind it and you'll often read it wrong. "Churn" on a subscription-telecom deck means a customer canceling a monthly plan; the same word on a retail-loyalty deck means a customer quietly stopping visits without ever formally leaving. Same chart shape, same axis labels even, completely different mechanism and completely different fix. Get the source, the client, and the engagement wrong, and you misread what the slide is actually saying — no matter how carefully you read the words on it.

3. Keywords won't get you to semantics

Keyword search can only find what was typed onto the slide, in roughly the words you happen to search with. "The churn waterfall from the retention project" won't surface a slide titled "First-90-Day Attrition Bridge" even though it's the exact chart you mean — the words don't overlap, so a keyword index has nothing to match on. You end up guessing at synonyms instead of describing what you remember.

Why firms paper over it

Because search doesn't work, firms reach for process instead: folder hierarchies, tagging conventions, someone whose job is repository upkeep. It's manual sorting standing in for a tool that should understand the content on its own. And as the previous post covered, manual sorting is usually the first thing to slip when a deadline hits — the upload gets skipped, the tags never get added, and the archive quietly falls behind the work that produced it.

What understanding a slide takes
